Project Description

Led a global Coffee Traceability program to support sustainability commitments (no-deforestation, forced labor) and evolving EU requirements for detailed origin/compliance reporting for goods entering European ports.
Owned end-to-end delivery across executive stakeholders, traders, and execution teams, partnering with a distributed Coffee Digital team (Bangalore) and global sustainability IT contributors, with weekly governance and monthly SteerCo preparation.
Defined roadmap and project baselines (scope/time/cost/quality), built stakeholder matrix and communication plan, and produced a quantified business case (including NPV/IRR/payback), KPIs, and risk management plan.
Designed the target solution around automated data capture, consolidation, reporting, and visualization—supported by an enterprise automation layer (UiPath orchestration + AI document understanding where needed) to reduce manual handling and improve traceability data quality at scale.

Lessons Learned

Integrate process mining earlier to visualize end-to-end data capture gaps (farm-to-port), quantifying manual touchpoints and compliance risks upfront—reducing scope creep by 20-30%.​
